Stage 01 · Week 1

Discover

A 45-minute GTM diagnostic across your full funnel, from first click to renewal, plus a baseline of the hours and euro currently spent on repeatable work.

Human checkpoint: founder sign-off before any build starts.

  • Funnel walkthrough with whoever owns marketing, sales and delivery today.
  • Hour-by-hour audit of the repeatable work: chasing, drafting, updating, reporting.
  • A baseline number we measure everything against in month three.
  • A shortlist of candidate AI teammates, ranked by hours recovered per week.

Output: a written diagnostic and an agreed shortlist of the first teammates.

Stage 02 · Weeks 2–3

Design

The Second Brain is your shared context layer — your offers, tone, pricing rules, ideal clients and past work in one place, so every AI teammate answers from the same source of truth.

Human checkpoint: you approve every scope boundary before build.

  • The Second Brain is built and loaded in the first 14 days, before a single teammate goes live.
  • Each teammate gets a written job description, a named human owner and a scope boundary.
  • The Decision Authority Matrix — a plain table of what AI can do alone, what needs review, and what is always human — gets drafted here.
  • Nothing commercial, legal or public-facing is ever delegated without a person approving it.

Output: The Second Brain, teammate job specs and your Decision Authority Matrix.

Stage 03 · Weeks 4–7

Build

Your teammates are built into the inbox, CRM and calendar your team already uses. No separate app to remember, no new login to resent.

Human checkpoint: weekly draft review with each teammate's named owner.

  • Teammates are wired into your existing stack rather than a parallel system.
  • Everything they produce arrives as a draft for the first fortnight — nothing sends itself.
  • Weekly draft reviews with the named owner, so corrections train the system instead of routing around it.
  • Anything that fails review twice gets redesigned, not tolerated.

Output: the first teammates live, producing reviewed work every week.

Stage 04 · Weeks 8–10

Train

We train an AI Champion on your side — usually whoever owns marketing, sales or ops — to extend, correct and govern the system after we step back.

Human checkpoint: AI Champion signs off that they can run it alone.

  • Working sessions with the people who use the output daily, not a slide deck.
  • Your AI Champion learns to adjust prompts, scope and approval rules themselves.
  • The Decision Authority Matrix is finalised, written down and made visible to the whole team.
  • Escalation paths agreed: who to tell, and how fast, when a teammate gets something wrong.

Output: a trained AI Champion and a governance model your team can point to.

Stage 05 · Weeks 11–13

Scale

The remaining teammates come online, the manual versions of their work get retired, and we report hours and euro recovered against the month-one baseline.

Human checkpoint: handover review, so the system runs without us.

  • Remaining teammates from the shortlist go live in priority order.
  • The manual process each one replaces is formally retired, so work isn't done twice.
  • Hours and euro recovered are measured against the baseline set in Discover.
  • Full handover: documentation, ownership and a 30-day check-in — not a retainer you can't leave.

Output: the full workforce running, measured, documented and handed over.
